From reacting to disruption to designing for it

Volatility is no longer an exception around which supply chains can improvise. It is becoming a design condition.

For years, supply-chain optimisation largely assumed a reasonably stable environment. Companies could improve cost, inventory and service by making networks leaner, faster and more predictable.

That logic is still relevant. But it is no longer sufficient.

Geopolitical instability, extreme weather, infrastructure constraints, cyber threats and rapidly changing trade conditions mean disruptions occur more frequently and propagate faster across globally connected networks. Resilience therefore cannot be treated only as an emergency-response capability.

A resilient supply chain should be designed to anticipate, adapt and respond—not simply recover after a disruption has already occurred.

Anticipate: understand where fragility sits

The first challenge is visibility, but not visibility in the narrow sense of knowing where a shipment is. Companies need to understand where their supply chains are structurally vulnerable.

Which lanes are highly dependent on a single route or node? Where is performance consistently volatile? Which external risks could materially affect a flow? What does historical operational data tell us about actual reliability rather than theoretical schedules?

Combining infrastructure knowledge, external risk information and historical performance can help organisations move from broad risk awareness toward a more specific understanding of exposure.

Adapt: turn information into better decisions

Knowing that a risk exists is useful. Knowing how to adapt a plan because of it is much more valuable.

This is where dynamic planning becomes important. Static lead times and standard routing assumptions struggle when operating conditions change quickly. A more resilient model uses actual performance, diagnostics and forward-looking signals to support decisions before a booking is made or a service commitment is given.

That could mean choosing a more predictable route rather than the theoretically fastest one, adding a buffer where uncertainty is high, or changing an SLA because the underlying conditions have materially shifted.

Respond: focus attention where it matters

No supply chain can anticipate every disruption. Once an event materialises, the challenge becomes identifying which shipments and customers are genuinely affected and enabling rapid corrective action.

The objective should not be more alerts. Most organisations already have enough alerts. The objective is better prioritisation: understanding impact, connecting an exception with its likely cause and giving operations the information needed to respond efficiently.

Resilience is not the opposite of efficiency

There is sometimes an assumption that resilience means adding inventory, capacity and cost everywhere. That is an expensive way to manage uncertainty.

A more sophisticated approach uses better data and decision support to distinguish between flows that are stable and those that need protection. It gives planners more options and allows buffers or alternatives to be applied selectively rather than indiscriminately.

The goal is not to eliminate uncertainty. It is to make uncertainty more visible, more manageable and less damaging.

For me, this is why resilience is becoming a core outcome of supply-chain transformation. The strongest supply chains of the future will not only be efficient when conditions are normal. They will continue to perform when conditions are not.
